AI agents, chat interfaces and workflows: choose the execution model
Separate interface from execution
A chat interface may answer questions, call tools or start a fixed workflow. Its appearance does not tell you how decisions are made. Connecting several APIs does not by itself require an agent.
Choose the smallest workable approach
A deterministic workflow follows predefined steps. An AI step interprets variable material inside that process. An agent chooses some of its next steps at runtime. Compare these options on the same representative tasks before adding autonomy or multiple agents.
Bound the authority
Define readable data, allowed tools, approval points and the person responsible for exceptions. Use time and cost limits, validated outputs and duplicate protection. Treat retrieved documents and tool responses as data, not authorization to act.
Price completed work
Count correct completions, human corrections, failed runs and repeat contacts. Include model usage, vendor fees, monitoring and staff review. A lower token price does not establish a lower cost per completed task. There is no universal agent-to-chatbot cost ratio.
